What is PDCA?

PlanDoCheckAct (PDCA), also known as the Deming Cycle, is a fourstep iterative method used to drive systematic improvement. Originating from the work of Dr. W. Edwards Deming in the 1950s, PDCA helps organisations embed learning into everyday processes, turning plans into actions, measuring outcomes, and refining future efforts based on evidence.

1. Plan

The planning stage sets the direction. It involves identifying a problem or opportunity, gathering relevant data, and defining clear objectives. Key activities include:

  • Action planning: Develop a stepbystep plan, allocate resources, and assign responsibilities.

A wellstructured plan provides a baseline against which later performance can be compared.

2. Do

During the Do phase, the plan is executed. This is where ideas become tangible. Important considerations include:

  • Following the plan faithfully while documenting any deviations.
  • Training participants so they understand their roles.
  • Collecting data in real timequantitative data (e.g., defect counts) and qualitative observations.

Because the Do step is often a pilot or a limited run, it should be manageable in scope yet representative of the larger context.

3. Check

Also known as Study, the Check stage evaluates results against expectations. Analysis may involve:

  • Comparing actual performance to the baseline established in the Plan phase.
  • Using statistical tools such as Control Charts, Run Charts, or hypothesis testing to assess significance.
  • Identifying gaps, unexpected outcomes, and lessons learned.

The goal is not merely to see if the target was hit, but to understand why it was or wasnt reached.

Example Reducing Cycle Time

Team A set a goal to cut the orderprocessing cycle time from 5days to 3days. After a twoweek pilot, they measured an average of 3.4days. Analysis showed that while the new software sped up data entry, bottlenecks remained in manual approvals. This insight shaped the next improvement round.

4. Act

The Act stage translates insights into concrete changes. Depending on findings, actions may include:

  • Standardising a successful pilot as a new standard operating procedure.
  • Rolling back ineffective changes and revisiting the planning stage.
  • Scaling the solution to other departments or processes.

After acting, the cycle restarts. The next iteration builds on the newly established baseline, creating a perpetual loop of refinement.
